Your Revenue Handoff Has No Owner

GTM Uncensored

FIELD NOTES FOR FOUNDERS AND REVENUE LEADERS

Blue flow stops at a transfer valve because its red control handle is detached, leaving the downstream pipe empty.

Sales and marketing can meet every week and still run separate revenue systems because the handoff rules sit between them with no owner.

THE SHORT VERSION
Claim: The weekly sync reports handoff failures after they happen. Decision rights and acceptance rules determine whether buyer evidence becomes pipeline.
Test: Pull the last ten handoffs Sales rejected or ignored. Can one leader explain the evidence, owner, reason, and next action for every record?
Decision: Give one revenue leader authority over entry criteria, routing, response time, rejection evidence, and recycle rules.

AUDIT PATTERN
LEADERSHIP
BELIEVED
Marketing had a lead-quality problem because engaged accounts were not becoming opportunities.
WE FOUNDMarketing and Sales were judging different evidence. Marketing transferred fit and engagement. Sales waited for a trigger, timing, and a reachable buyer. No one owned the missing work.
LEADERSHIP
ALMOST CUT
Demand-generation spend and replaced the team producing the accounts.
THE WORK
REQUIRED
Name one path owner, define the evidence required at transfer, make every rejection produce a precise reason and next action, and inspect the exception queue weekly.

THE HANDOFF IS AN UNSIGNED CONTRACT

Marketing and sales enter the handoff with different units of evidence. Marketing knows the account fit, source, message, and engagement. Sales wants a business trigger, a reachable person, timing, and a credible next step. Both views matter. The breakdown begins when nobody decides what evidence is required at transfer or what happens when it is incomplete.

  • The record arrives with half the case. Marketing passes activity and fit. Sales searches for pain and timing. The missing fields become a debate instead of assigned work.

  • Rejection costs almost nothing. A rep can choose “not ready,” leave a note, and move on. Marketing gets no usable signal about the message, account, contact, or timing.

  • Each team protects its own scorecard. Marketing can hit a handoff target while Sales protects pipeline quality. The company absorbs the gap between those two numbers.

A handoff without one owner and one next action turns buyer evidence into departmental opinion.

FOLLOW ONE ACCOUNT THROUGH THE GAP

Here is an operating pattern I keep seeing. A target account visits the pricing page, returns to a case study, and submits a demo request. Marketing routes the record with an engagement score and account-fit data. Sales opens it, sees no stated business trigger or executive owner, marks it “not ready,” and moves to the next record.

Both dashboards remain defensible. Marketing created qualified engagement. Sales kept an unqualified name out of the forecast. The company still cannot answer the useful question: what did this buyer show us, who owns the next move, and when does the account come back into active work?

— KEY TAKEAWAY
A handoff without one owner and one next action turns buyer evidence into departmental opinion.

AUDIT TEN REJECTED HANDOFFS

Pull the last ten records Sales rejected or left untouched for seven days. Export the account, source, ICP reason, engagement evidence, assigned owner, routing time, first-action time, acceptance status, rejection reason, next action, recycle date, and eventual opportunity status.

READ THE EVIDENCE IN THE RIGHT ORDER
NO OWNER
Routing failed before Sales received responsibility. Marketing performance remains unproven.
OWNER, NO HUMAN RESPONSE
The handoff worked. Execution, capacity, or response discipline failed.
RESPONSE, VAGUE REJECTION
The record lacks usable qualification evidence. “Bad lead” cannot support a budget decision.
RESPONSE, PRECISE REJECTION
Buyer, problem, timing, or fit evidence can now support a message, channel, or targeting decision.
Demand quality becomes a defensible diagnosis only after the company proves the route, owner, response, and disposition.

WRITE THE REVENUE CONTRACT

The CRO or founder owns the contract. RevOps maintains the fields and routing. Marketing and Sales leaders own adherence inside their teams.

01
Name the path owner

The CRO or founder accepts responsibility for the full handoff contract, including failures between teams.

02
Publish one routing map

Required evidence, owner, response clock, rejection reasons, recycle path, and exceptions live in one maintained operating document.

03
Open an exception queue

Rejected or untouched records enter a visible queue. RevOps clears it daily and reports recurring causes weekly.

04
Gate campaign launches

No campaign launches until one test record travels from submission through owner notification, human response, and final disposition.

05
Inspect records weekly

Leadership reviews five disputed records, changes repeated rules, and tracks accepted handoffs, response time, rejection reasons, recycled accounts, opportunities, and revenue by source.

Leadership has to choose whether each department keeps defending its own number, or the company owns one path from buyer attention to revenue.

MONDAY MORNING MOVE

A dashboard label is not an outcome. Test the record against the customer’s reason to keep paying.

ACTION

Pull every account marked healthy last quarter that later churned or downgraded. Read the last three CRM notes, join the next renewal call, and ask the CSM: “What does this account get out of paying us?” Capture one outcome sentence and practice it for each stakeholder.

OWNER
VP of Customer Success, supported by RevOps.

DEADLINE
Friday. Every reviewed account has one business-outcome sentence.

ON THE AIR

Anika Zubair appears on GTM Uncensored for an episode about customer outcomes, health scores, and renewal risk.
The One Question That Predicts Every Renewal
Anika Zubair, Founder and CEO of The Customer Success Pro, joins Adam Jay and Dale Zwizinski to separate product activity from customer outcomes. They examine green accounts that churn and the commercial risk hidden inside friendly renewal calls.
01What changed: Faster product creation shortened patience for time to value.
02What broke: Health scores measured usage, not business outcomes.
03What to do Monday: Audit green-to-churn accounts and require one outcome sentence.
